For years, Anshul Gupta watched the same pattern repeat inside enterprise delivery teams: one person on a team would quietly master a new technology faster than everyone else, while a colleague two desks away remained one confident, wrong output away from a costly mistake. When AI entered the picture, that gap didn’t shrink. It widened, and the stakes grew higher.
That observation, developed over years in project management and enterprise delivery roles, became the foundation for AAF, the Accountable AI Framework, and for AgileAiPro, the company Gupta founded to bring it to market.
“I kept asking the same question in every team I worked with: if AI made a mistake in this sprint, would anyone actually catch it? Most of the time, the honest answer was silence,” Gupta said. “That silence, repeated across teams and industries, is where AAF came from.”
Rather than building another course on how to use AI more productively, Gupta focused on a narrower and less-discussed problem: accountability. AAF tags AI-assisted work by origin, applies deeper review to higher-risk outputs, and assigns a named Trust Lead to monitor patterns over time, all without requiring teams to abandon Scrum, Kanban, or SAFe.
Gupta has since written a book on the framework, “Who’s Accountable? The AAF Framework for Governing AI at Work,” and built out a certification ladder that has grown from a single course into role-specific tracks covering Scrum Masters, sales teams, marketing teams, and regulated industries such as healthcare and finance.
What began as an IT-focused idea has since been tested against real estate, healthcare, and manufacturing use cases, according to Gupta, who says the framework held up in each case without requiring structural changes.
“I didn’t set out to build something industry-agnostic,” Gupta said. “I just kept checking whether the logic held up outside software teams, and it kept fitting.”
Gupta, who is based in India, has been candid about the added weight of building a governance framework intended for global adoption from outside traditional innovation hubs. “There’s a quiet assumption that frameworks the world adopts come from specific places,” he said. “Betting that a genuinely useful idea can come from anywhere, and still earn credibility on merit, was the real risk in building this company.”
